We passed $100M in sales. I want to talk about what actually changes.
Scaling a business isn't just about revenue. It's about building systems that work when you're not in the room. And honestly, it's about building a version of yourself that can let go of the room in the first place.
The biggest shift for me was moving from doing to designing. When you're early, you're the product. You're the energy holding everything together. When you scale, you have to become the architect — and that means letting go of being the one who personally makes things work.
That sounds simple. It is the hardest thing I've ever done.
Because the version of me that built the early company was a version that needed to feel useful, needed to feel smart, needed to be the one with the answer. Letting the team take over wasn't a business problem. It was an identity problem. Every time I handed something off, a piece of who I thought I was went with it.
About five years ago we were doing ten million a year and my team said, "You don't have to get on that meeting anymore." I went into a week-long breakdown. I seriously considered blowing up the entire company. Not because anything was actually wrong. Because the version of me that needed to be needed couldn't survive what was happening — which was exactly what I'd been building toward.
I sat with it instead of acting on it. The old identity broke down. And the result was a two-year stretch where I worked three to five hours a week and the company made over a million dollars.
That's the real lesson at $100M. It's not the playbook. It's not the systems. It's not the hiring frame. Those matter — but they're downstream.
The lesson is this: your business will not grow past the version of you running it. If you want it to scale, the person has to scale first. And the person scales by letting go of who they used to need to be to feel safe.
Hire before you need to. Document everything. Protect your culture. All of that is real. But underneath all of it is the harder, quieter work — building a vessel that can hold what you're calling in without breaking under the weight of it.
